How to Manage Cold Email Replies in the Instantly Unibox

How-to — — by Mahmoud Zalt

Work the Instantly Unibox properly: Primary and Others, attaching stray replies to leads, reply macros, bulk actions and the one-way sync gotcha.

Every guide to cold email spends its energy on the sending. Then the replies start arriving across fifteen mailboxes at once and you discover the hard part was never the sending. The Unibox is Instantly's answer to that problem, and it rewards knowing how it is put together.

This walkthrough covers the folder split, the filters worth using, how to rescue a reply that landed in the wrong place, how reply macros save you from retyping the same three answers, and what the AI Inbox Manager does before you switch it on.

Start with the thing that makes the Unibox useful at all. Instantly's documentation describes it as a master inbox that consolidates replies from every connected sending account, so a fifteen-mailbox setup produces one queue rather than fifteen. Without that consolidation, running outbound at any scale means living in a browser with fifteen tabs open.

What is the difference between Primary and Others?

Primary holds replies from people who are leads in your campaigns or lists. Others holds everything else your sending accounts receive, which their documentation describes as non-lead email: replies from unknown senders, replies arriving from an alternate address, and mail relating to leads you have since deleted.

The split is more useful than it first looks. Primary is your actual work queue, and if you only ever open one folder that is the one. Others is where the interesting edge cases live, and it is also the folder that catches genuine responses that did not look like responses to the matching logic.

How do you handle a reply that came from a different address?

Use Attach Lead. When someone forwards your email to a colleague, or replies from a personal address instead of the work one you targeted, the reply lands in Others because it does not match a known lead. Attach Lead reconnects that message to the original lead record.

This matters for a reason beyond tidiness. A reply that is not linked to a lead is a reply your follow-up sequence has not noticed, so the sequence keeps sending. Attaching the lead is what stops your third follow-up landing on someone who already answered you from another address.

Working the Unibox in a sensible order

  1. Filter Primary to unread only — Instantly's documentation lists an unread only filter along with filters for campaign, sending account, status, reminders, scheduled emails and sent items. Unread in Primary is your real queue.
  2. Set a status on each reply before you move on — Their documentation describes filtering by default and custom lead statuses, and creating custom labels for your own stages. Whatever your stages are, apply one to every message you touch so the queue keeps meaning something.
  3. Sweep Others for real replies — Look for forwards and replies from alternate addresses, then use Attach Lead on each one so it links back to the original lead and the follow-ups stop.
  4. Answer with a reply macro where one fits — Open the reply, click Reply, choose Reply Macros, pick the template, then personalise before sending. Their documentation notes macros support variables such as first name, last name, email, sending account name and signature.
  5. Use bulk actions on the noise — Their documentation lists bulk add to blocklist, change interest status, delete and mark as read or unread. Select the obvious non-replies with the checkboxes and clear them in one action.
  6. Add a note for anything a teammate needs — Unibox notes are documented as visible to the whole team, which is where context belongs rather than in a private message somewhere else.

Reply macros are the single highest-return thing in the Unibox, because cold email replies are far more repetitive than they feel. Instantly's documentation suggests building them for the predictable cases: someone asking for more information, someone referring you to a colleague, someone wanting to schedule. Three good macros cover most of a working week.

How do you create a reply macro?

Open any reply in the Unibox, click Reply, select Reply Macros from the menu bar, then click Create. Write the template, give it a name that describes the situation rather than the content, and save it. Their documentation describes editing an existing macro with the pencil icon and removing one with the trash icon in the same menu.

Personalisation works through variables. Instantly documents built-in support for first name, last name, email, sending account name and signature, plus additional lead variables reachable by typing a double curly brace in the composer. One documented limitation: reply macros do not support spintax, so randomised phrasing is not available here.

What does the AI Inbox Manager do?

It schedules replies from your Unibox automatically so leads get a fast answer when nobody is watching the queue. Instantly's documentation describes replies being scheduled five minutes after a lead's first response, applying to initial replies only, with auto-responses excluded, and sending only when the system is confident about its suggested reply.

Their documented enablement path has three parts, and the order is deliberate. Review the AI reply suggestions manually first to see whether they are any good on your campaigns. Set up clean reply macros with valid placeholders, because the feature depends on them. Only then open Preferences, enable AI Inbox Manager and save.

That first step is not optional in practice. An automated reply that fires on a misread message goes to a real prospect with your name on it, and there is no recall. Read a couple of weeks of suggestions before you let any of them send themselves, whichever tool is generating them.

Gotchas worth knowing before you rely on it

Look at what the routine above actually asks of you. Filter, status, sweep, attach, macro, note, repeat. It is a well-built queue and it is still a queue, which means someone has to sit in front of it every morning and be the router between a reply and whatever should happen next.

That routing is the part we removed at Sistava. Rather than triaging a queue and picking a template, you hire an AI Employee, tell it in plain English how you want replies handled, and it works the inbox the way a person would: it drafts, it asks you when a reply is genuinely ambiguous, and it escalates the ones that need you. There is no macro library to maintain.

FAQ

What is the Unibox in Instantly?

It is a master inbox that consolidates replies from every email account you have connected, so you work one queue instead of opening each mailbox separately. Instantly's documentation splits it into a Primary folder for replies from leads in your campaigns and lists, and an Others folder for non-lead email such as replies from unknown senders or alternate addresses.

Why did a reply land in Others instead of Primary?

Because it did not match a known lead. Their documentation gives the common causes: the person replied from a different address than the one you targeted, someone forwarded your email to a colleague who answered, or the lead record was deleted. Use Attach Lead to reconnect the message to the original lead so follow-ups stop.

How do I stop follow-ups when a lead replies in Instantly?

Switch on Stop Sending Emails on Reply in Campaign Options. There is also Stop Campaign for Company on Reply, which halts outreach to everyone at that company domain, and Stop Sending Emails on Auto-reply for out-of-office messages. For replies that arrive from a different address, use Attach Lead in the Unibox so the system recognises the response.

How do reply macros work in Instantly?

Open a reply, click Reply, choose Reply Macros from the menu bar and click Create. Write and name the template, then save. Macros support variables including first name, last name, email, sending account name and signature, with more available by typing a double curly brace in the composer. Their documentation notes macros do not support spintax.

Does deleting an email in the Unibox delete it from Gmail?

No. Instantly's documentation states that Unibox actions such as marking read or deleting are one-way sync only and do not update the connected email provider's inbox. If you clean up in the Unibox, your actual mailbox stays exactly as it was.

What is the AI Inbox Manager in Instantly?

A feature that automatically schedules replies from your Unibox so leads get a quick response when you are not watching. Their documentation describes replies scheduled five minutes after a lead's first response, applying to initial replies only, excluding auto-responses, and sending only when the system is confident. It depends on reply macros with valid placeholders and is enabled from Preferences.
